AI-Powered Merchandising Migration: +7% Gross Sales Uplift

The Challenge
PLT’s merchandising platform was reaching contract expiry with no extension possible. That meant migrating to Bloomreach Discovery in just 2 months, while simultaneously delivering other critical initiatives like TikTok Shop integration and an API migration rollout. The migration had to land on time, with no disruption to millions of customers.

My Role & Approach

I led the rollout end-to-end, working with developers to define feed requirements and introduce 18+ new custom data attributes that enabled advanced filtering and personalised sorting. Partnering with Merchandising and eCommerce, I brokered trade-offs to deliver quickly without compromising stability.

The migration spanned multiple international markets and had dependencies across several backend services. I mapped those dependencies, sequenced delivery to avoid clashes, and kept all teams aligned through daily updates.

When deployment issues occurred, I led rapid resolution; creating test plans, coordinating UAT, monitoring data flows and implementing deployment fixes to prevent recurrences. During hypercare, I triaged live issues in real time to maintain stakeholder confidence and system stability.

The Outcome

✓ +7% Gross Sales uplift across channels
✓ +11.2% Unit Sales uplift* despite lower traffic
✓ Migration delivered on schedule with zero customer disruption
✓ Established a scalable foundation for AI-powered merchandising globally
